HyperQwen: Qwen 27B on 24GB GPUs, with Clear Limits

|---|---|
| Linux + RTX 3090 24GB |

git clone https://github.com/syv-ai/HyperQwen
cd HyperQwen
cp .env.example .env
docker compose --profile single up -d
test_quality_battery.py:4项测试,检查帮助和错误参数、实际评测样本计数与空数据集处理。

HyperQwen packages model preparation, vLLM patches, and serving configurations for running Qwen3.8-27B on consumer NVIDIA GPUs. It addresses the gap between fitting weights into memory and operating a useful inference service. It is not a new foundation model or a universal speed switch.
Repository: https://github.com/syv-ai/HyperQwen
The code uses Apache-2.0. This review pins commit 6ab9bd05cb84b538a6595d634f3e337ac8a80856, retrieved November 3, 2026. Independent execution was limited to existing CPU checks. GPU performance and model-quality results below belong to the project, not to an independent inference run for this article.
What does the system optimize?
A rough 27-billion-parameter, four-bit payload is 13.5GB before quantization metadata, unquantized matrices, draft modules, KV cache, recurrent state, working buffers, and CUDA Graph reservations. Downloadable weights are not a capacity plan.
The preparation documentation identifies large bf16 embedding and output matrices and an unquantized MTP module in the original W4A16 checkpoint. HyperQwen prepares these components for its serving stack. Its scripts extend an expected quantization schema; they do not convert arbitrary GGUF, MLX, or native AutoRound exports merely by changing a path.
Preparation details: https://github.com/syv-ai/HyperQwen/blob/main/prepare/README.md

Which speed number matters?
The project’s RTX 3090 reference measurements use 24GB VRAM and a 250W power limit. The headline numbers describe different workloads:
| Reported figure | Interpretation | Important limitation |
|---|---|---|
| Around 127 tok/s | A particular single-stream configuration | Not every task or context length |
| Around 381 tok/s | Output that quotes or reproduces its prompt | Not general conversational speed |
| Around 1,035 tok/s at 64 concurrent | Aggregate decoding throughput | Not the rate received by every user |
| 150k–262k context paths | Capacity under selected cache and serving configurations | Not maximum speed, concurrency, and instant response together |
Dividing 1,035 by 64 gives approximately 16.2. This illustrates why an aggregate number cannot describe one user’s experience; it is not itself a measurement of per-request latency or fairness. Decode throughput also excludes work that end-to-end measurement includes, such as prompt processing and request tails.
Single-user measurements: https://github.com/syv-ai/HyperQwen/blob/main/single-user/README.md
Batch measurements: https://github.com/syv-ai/HyperQwen/blob/main/batch/README.md

Why separate single-user and batch serving?
Speculative decoding proposes draft tokens and verifies them with the target model. Good acceptance can reduce expensive target-model steps; poor acceptance adds overhead. HyperQwen offers MTP and DFlash2 paths, including lookup drafting that benefits when output reuses input fragments. Prefix caching of already processed input is a different optimization.
Batch mode focuses on keeping the hardware busy across requests. It is not simply the single-user path with more draft tokens. One GPU should run one selected profile rather than two competing services.
The copied .env.example selects SPEC=dflash2, whereas the launcher itself defaults to mtp. Consequently, saying “default configuration” should specify whether the template was copied. Increasing the draft window can consume request slots and context headroom.
Mechanisms and measurements: https://github.com/syv-ai/HyperQwen/blob/main/docs/optimizations.md
What does long context cost?
Weights are only part of the memory budget. A shared token pool that fits one large conversation does not fit many equally large conversations. Concurrent requests, output reservations, and recurrent-state allocations also matter.
KVarN’s lower-bit KV representation trades additional cache capacity against implementation, performance, and quality considerations. Other configurations use fp8 or per-token/head int8. Recurrent-state precision is a separate setting, not another name for KV precision.
The documented batch capacity for 262,144 tokens is different from the single-user CTX=huge configuration, whose recommended rows include 240k. Read mode, draft path, slots, and version together. Cold first-token latency in long-context tables can be around 100 seconds. Repeated follow-ups on a cached document and constantly submitting new long documents are therefore very different use cases. Fitting a document does not prove reliable use of every fact within it.
Context evidence: https://github.com/syv-ai/HyperQwen/blob/main/docs/long-context.md
Is quality preserved?
The quality documentation reports 78.3 strict prompt-level IFBench for the W4A16 stack and cites 79.5 from the original model card. This approximately 1.2-point gap is not a newly controlled comparison of both models under the same environment.
Its 200-question GSM8K comparisons include 95.5% and 95.0%, a one-question difference. More aggressive activation quantization changes perplexity and throughput as well. These results do not establish universally lossless quantization or greater intelligence. Real code edits, tool arguments, long conversations, and domain documents still need evaluation.
Correct speculative sampling preserves its target distribution; a quantized target is not automatically the original bf16 target. Nor does the statement promise byte-identical sampled text for a fixed seed across all configurations.
Quality documentation: https://github.com/syv-ai/HyperQwen/blob/main/docs/quality.md
Which hardware can use it, especially a Mac?
The native installation guide starts with a 24GB Ampere-or-newer NVIDIA GPU, a recent driver, Python 3.12, and roughly 40GB of disk. For less than about 16GB of free host RAM, it recommends a streaming-loading path. Additional model copies, images, draft artifacts, and build caches can increase storage requirements.
| Environment | Practical interpretation |
|---|---|
| Linux with RTX 3090 24GB | Main reference platform; match commit, driver, and power settings |
| Other suitable NVIDIA GPUs | Check architecture-specific kernels and reproduction reports |
| Windows with WSL2 | Requires working NVIDIA GPU access and the documented environment settings |
| Apple Silicon Mac | Can connect as an API client; this repository is not an MLX or Metal serving implementation |
| Intel Mac or an unsuitable GPU host | Can use a remote service; RAM capacity alone does not make the CUDA stack runnable |
Unified memory is not a CUDA device. Docker on macOS does not automatically supply NVIDIA acceleration to these kernels. Fully local Mac inference requires a separately supported runtime and model format, followed by fresh measurements. HyperQwen’s CUDA figures do not transfer to that alternative.
A Mac client connected to a Linux/NVIDIA server is a useful arrangement, but computation still occurs on the server. Self-hosting one component also does not prove every client tool or data dependency is offline.
Requirements: https://github.com/syv-ai/HyperQwen/blob/main/docs/install.md
Client integration: https://github.com/syv-ai/HyperQwen/blob/main/docs/clients.md

How should a first deployment begin?
The following follows the official quick start. These are reference commands, not commands executed on this machine for the review:
git clone https://github.com/syv-ai/HyperQwen
cd HyperQwen
cp .env.example .env
docker compose --profile single up -d
First boot downloads an image and prepares the model. The default service port is 18020 and the interface is OpenAI-compatible. Choose batch for its intended workloads after stopping a competing single profile on the same GPU.
Begin with loopback access, verify service health and a short request, and only then connect a client. For network access, configure the API key and bind address together. Explicitly setting an all-interface address can override default loopback behavior. External access also needs separately managed transport and access controls.
Record the repository commit, image digest, GPU and VRAM, driver, power cap, profile, quantization, context, concurrency, input/output lengths, and sampling settings. Mutable tags are insufficient experiment provenance.
The checked source pins vLLM 0.32.0, while some tables explicitly preserve measurements from 0.27.1, 0.28, or 0.31. Historical best rows cannot be combined into one current-default result. The version migration document explains retired and adapted patches and should be read before independently upgrading dependencies.
Migration evidence: https://github.com/syv-ai/HyperQwen/blob/main/docs/vllm-0.32.md
What was independently checked?
Four existing CPU check groups passed:
test_quality_battery.py: four tests covering CLI handling, actual sample counts, and empty datasets. Model replies are stubbed, not a new GSM8K result.test_prepare_state.py: one test with multiple damaged-file cases, checking interrupted preparation state without real model downloads.test_conc_ladder_salt.py: a local simulated HTTP service checks recognition of repeated prompts and prefix-cache hits.test_no_key_bind.sh: temporary launchers and a stub vLLM command check binding, key sources, and int8 environment settings without GPU execution.
The binding checks show explicit host settings can override the default loopback address. A safe default is not an unbypassable deployment policy.
These checks validate selected configuration and measurement-tool behavior. They do not validate CUDA numerical kernels, independently reproduce throughput, prove long-context quality, or demonstrate a Mac-native serving port. Logs and the pinned revision are retained with the article.
Who should try it?
Developers with suitable NVIDIA hardware, a need for personal or small-team local inference, and willingness to maintain pinned dependencies have a concrete candidate to evaluate. The project’s value is the coordinated treatment of weights, cache, draft verification, and scheduling, along with documented failure modes.
It is a poor match for the expectation that every laptop can instantly generate hundreds of tokens per second. Choose using real tasks, response latency, answer quality, and maintenance cost; treat a headline as an invitation to investigate rather than a purchasing guarantee.
FAQ
Is HyperQwen a new Qwen foundation model?
No. Its main contribution is model preparation, inference patches, serving configuration, and evaluation tooling around selected checkpoints.
Does 1,035 tok/s mean every concurrent user receives that speed?
No. It is aggregate throughput. Per-request timing, queueing, context, and draft acceptance determine individual experience.
Can a 24GB Mac run the stack directly?
Memory size alone is insufficient. The core implementation depends on NVIDIA CUDA. A Mac can act as a client; native local inference needs another supported runtime and separate evaluation.
